The inventory usually surprises people
The first deliverable is a list of every Zap with its state, its owner, and what it costs per month. On accounts older than about two years, that list reliably contains three things nobody expected.
Zaps that have been off for months. Zaps writing to a tool the company stopped using. And two Zaps doing the same job slightly differently, which is where duplicate records come from.
None of that requires judgement to find. It requires someone to look, and looking is rarely anyone’s job.
Silent failure is the default
Zapier’s failure mode is polite. It retries, then pauses the Zap, then emails the account owner. If that address belongs to someone who has left, the loop is closed and nothing downstream reports a gap.
We add an alert that reaches a current person, and a reconciliation count that compares records in against records out. The count is what catches the failures the alerting misses.
Cost is concentrated, not spread
Teams assume a growing Zapier bill means growing usage. Usually it means one trigger firing on every update rather than on the transition you care about, multiplied by a busy object.
Moving the condition from a filter step into the trigger itself often removes most of the consumption, and it is a ten-minute change once you can see per-Zap task counts.
When we recommend leaving
Data residency, task volume, or the need for genuine error branching. Those are real reasons and we will say so plainly. The trade is that self-hosting means somebody owns uptime, which is covered on the n8n agency page.
When the connectors you use exist natively and nobody will own an instance, staying on Zapier is the right call, and we would rather fix what you have than sell a migration.

- Error handling and a failure path per Zap, with alerts to a person
- Task consumption review, since cost usually comes from a handful of noisy triggers
- Deduplication and idempotency, so retried webhooks do not create duplicate records
- Naming, folders, and ownership so the account is navigable by someone new
- Migration assessment when Zapier is genuinely the wrong tool

- Why do Zaps fail without anyone noticing?
- Zapier turns off a Zap after repeated errors and emails the account owner, who is often someone who left. Meanwhile the records that Zap was moving simply stop arriving, and no downstream system reports a problem.
- Our Zapier bill keeps growing. Why?
- Usually one or two triggers firing on every record change rather than on the state you care about, plus filters placed after the trigger instead of inside it. Both are cheap to fix once you can see task consumption per Zap.
- Should we move to n8n or Make?
- Move when data residency matters, when task pricing has outgrown the value, or when you need real error branching. Stay when the connectors you use exist natively and nobody will own an instance. We give the recommendation either way.
- Can you take over an account nobody understands?
- Yes, and that is a common starting point. The first deliverable is the inventory: what exists, what runs, what has been failing for months. Several clients find Zaps still moving data to systems they retired.
- Do you charge more if we stay on Zapier?
- No, and we take no commission from any platform, which is why the recommendation can be to stay. The advice is separable from the build for exactly this reason.
